How We Migrate Clients in 24 Hours — Without Losing a Single Byte
A detailed walkthrough of our cloud migration playbook: how we plan, rehearse, and execute a full infrastructure move in a single maintenance window — without downtime for your users and without data loss.
Why Migration Gets a Bad Reputation
Most cloud migration horror stories have the same root cause: the team underestimated dependencies, skipped the rehearsal phase, or had no rollback plan. They tried to move everything at once, something broke, and the rollback took longer than the migration itself.
Our approach treats migration as an engineering problem, not an IT project. The key insight is simple: by the time we start the actual cut-over, we've already run the migration once — in a staging environment — and verified the result. The cut-over window is just the final performance of a play we've rehearsed.
Phase 1: Architecture Discovery (Days –7 to –4)
Before we provision a single VM, we spend three to four days mapping your existing infrastructure in detail. We connect to your environment in read-only mode and document every component: compute instances and their specs, database clusters and their replication topology, storage volumes and their attachment points, load balancer rules and health check configurations, DNS records and current TTL values, third-party service integrations and webhook endpoints.
We pay particular attention to what we call "migration debt" — configuration choices that will cause problems during cut-over: hardcoded IP addresses in application configs, SSL certificates bound to specific hostnames, session state stored locally on application servers, or cron jobs that assume a specific filesystem path. We surface all of these in a written migration risk document before we proceed.

Phase 2: Rehearsal (Days –3 to –1)
We build a complete parallel environment on Hyper App and run a full test migration: we promote the database replica, point the application at the new infrastructure, and run our smoke test suite to confirm every critical path works. We do this at least twice — fixing issues between runs — so that by the time we're in the real cut-over window, we know exactly how long each step takes and where the risks are.
We also pre-warm the Hyper App environment: caches are populated, OS-level tuning is applied, and we confirm that performance under load matches what our benchmarks predict. We don't want any surprises in the cut-over window.
Phase 3: The Cut-Over Window (24 Hours)
The actual cut-over is scheduled for your lowest-traffic period — typically 2am to 6am Tashkent time. We execute the runbook step by step, with time limits on each step. If any step takes longer than its allotted time, we pause and assess. If we can't resolve quickly, we rollback.
- Enable maintenance mode on your application (or drain connections gracefully).
- Confirm database replica lag is zero — wait if not.
- Promote replica to primary on Hyper App. Stop replication from source.
- Update application configuration to point at new compute and database endpoints.
- Reduce DNS TTL to 60 seconds (pre-done 48 hours earlier). Update DNS records.
- Disable maintenance mode. Run full smoke test suite. All checks green → proceed.
- Monitor error rates, latency, and database connection counts for 4 hours.
- Migration complete. Source infrastructure preserved in stopped state for 7 days as rollback option.

When We Roll Back — And Why It's Not a Failure
We keep the source infrastructure running and available for the first seven days after migration. If anything unexpected surfaces — a rarely-used integration, an edge case in the application — rolling back takes under 30 minutes: update DNS, re-promote the source database, done.
We've had to roll back on two occasions across all migrations we've performed. Both times the issue was identified within the first hour, rollback was clean, and the subsequent migration (once the issue was resolved) completed without incident. A rollback is not a failure — it's the plan working as designed.
